I’m going to be the one to say this since apparently nobody else will.

That AI system you bought?

The one that was going to automate your intake process or revolutionize how your firm handles discovery or finally the team to stop doing the same mind-numbing data entry they’ve been doing since 2016?

It doesn’t work.

You know it doesn’t work and your staff knows it doesn’t work.

They went back to the old way of doing things about two weeks after launch and nobody’s said a word about it because nobody wants to be the one to admit that the thing everyone was excited about is basically a very expensive screensaver.

And right now, while you’re sitting in silence, you’re doing what everyone does, You’re blaming the tech.

“AI just isn’t there yet.”

“It’s not ready for our industry.”

“Maybe in a few years.”

No. Stop that. AI works.

It works right now, today, in production environments handling real data for real businesses with real stakes. I know because I build these systems and I watch them run every single day. The technology isn’t the problem.

You are.

Or more specifically, the series of decisions you made between “we should look into AI” and “why doesn’t this thing work”

That’s the problem. Those decisions almost always fall into the same handful of categories, so let’s just walk through them and see if any of these seem right:

#1 You price shopped it.

I already know you did because almost everyone does. You got three or four quotes. One was $80,000 to $150,000. One was $30,000 to $50,000. And one was like $2500 – $3500 from some guy with a Framer website and a lot of enthusiasm.

You went with the cheap one.

Definitely not the expensive one, because that felt like too much for something you weren’t even sure about yet. And that is totally reasonable logic if you’re buying office furniture.

Completely insane logic if you’re buying a system that’s supposed to replace human capabilities and handle your client data, integrate with your existing tools, and produce reliable outputs under mission critical conditions every single day.

Cheap builds work in the demo. They always work in the demo.

The demo is like a magic trick.

Clean data in, clean data out, everybody claps. We are so back.

Then you plug in your actual data, the scanned PDFs from 2017, the intake forms where half the fields are blank, the notes your paralegal typed on her phone, and the whole thing collapses.

Then you call the guy who sold it to you for help but he’s not available because rent is due in one week and he needs to shill another $3500 for the next project.

You know what the expensive quote was paying for?

That’s not overhead. That’s paying for someone who’s seen your data before. Not your specific data, but data like yours. Messy, inconsistent, human data. They’ve built systems that handle it. They know where it breaks and they’ve already solved for it.

You’re paying for someone to catch it when it falls and train it on a new edge case. You’re paying for support and optimization.

But you saved $70,000. Congrats.

You’ll spend triple that fixing it or replacing it or which is more likely. Or just eating the loss and pretending it never happened.

#2 You hired a grifter.

Not on purpose. Nobody hires a grifter on purpose. But the AI space right now is what every gold rush looks like about eighteen months in: flooded with people who showed up with a pickaxe and a dream and absolutely no idea what they’re doing.

Here’s who built your AI system.

Some guy — could also be some girl, grifting is an equal opportunity endeavor.  They doing something completely unrelated eighteen months ago, then at 1:30am on a Tuesday they watched some YouTube videos about N8N and thought they’d like to own an AI Automation Agency

So they did what any hustler does: they pivoted.

They took a course. Could have been a $500 course, or maybe just the free YouTube series, doesn’t really matter.

They learned enough to talk about it. They learned the words. Fine-tuning, agent, pipeline. They built a landing page. They probably used AI to write the copy on the landing page, which is ironic in a way that would be funny if it weren’t costing businesses real money.

And they sold you a system that is, at its core, a bunch of off-the-shelf tools duct-taped together.

A little Make here, a little Zapier there, N8N for some API calls to whatever model is cheapest, some Google Sheets acting as a database because they don’t actually know how databases work, and a front end they got from a template available on skool.

It’s a Rube Goldberg machine cosplaying as enterprise software.

It worked during the walkthrough because they controlled every variable. But the second your actual operation touched it  with volume, messiness, and edge cases, it crumbled.

And now your grifter is sending you emails that say things like “that’s an interesting edge case, we’ll look into it” and you won’t hear from them for nine days while he posts on Reddit waiting for someone with experience to help them out.

I talk to businesses every single week who show me what they got from these people and it’s like being a contractor who gets called in after someone’s unlicensed cousin “remodeled” the bathroom. There are pipes going nowhere. There’s load-bearing walls missing. And someone is standing in the middle of it saying “it was fine until we turned the water on.”

Yeah. That’s how it works.

#3 You tried to do it yourself.

This one might actually be worse than the grifter problem because at least with the grifter you can point at someone else and say “they screwed us.” When you do it yourself, you have to sit with the fact that you screwed yourself.

Here’s how this goes. Someone on your team — maybe it’s you, maybe it’s your “tech-savvy” operations manager, maybe it’s the intern who’s “really into AI” — decides that building an AI system can’t be that hard. They’ve used ChatGPT. They’ve seen the tutorials. They watched a four-part YouTube series where some guy in a ring light built a “fully automated AI agent” in forty-five minutes.

How hard can it be?

So they start building. They string together some prompts. They connect a few tools. They get something working on their laptop that does roughly what they wanted, at least with the three test examples they tried. And everyone gets excited because look, we didn’t even need to hire anyone, we just saved $80,000.

You didn’t save $80,000. You deferred $80,000 in costs while creating a system that has no error handling, no scalability, no security considerations, no documentation, and no one who can fix it when it breaks, which it will, probably during the worst possible moment, because systems built without engineering discipline have an almost poetic talent for failing at exactly the wrong time.

The YouTube guy built his demo agent in forty-five minutes because it was a demo. He controlled the inputs. He knew what questions it would get. He wasn’t processing sensitive client data or integrating with a practice management system or handling volume from thirty users at once.

He was performing. You’re trying to run a business.

There’s a version of DIY that works, by the way.

It’s when someone with genuine technical depth (not YouTube technical depth), builds internal tools for narrow, well-defined use cases with limited blast radius. Automating an internal report. Summarizing meeting notes. Stuff where if it breaks or hallucinates, the consequence is mild inconvenience, not a client getting wrong information about their case.

But that’s not what most people are doing.

Most people are trying to build client-facing, data-critical, operationally essential systems with the same approach they’d use to set up a new Slack integration. And the gap between those two things is enormous. It’s the gap between hanging a picture frame and building a load-bearing wall.

Both involve tools. Only one of them can kill someone if you get it wrong.

The hardest part about the DIY failure is the sunk cost. By the time you realize the thing your team built isn’t production-ready, you’ve invested hours or weeks of someone’s time. You’ve built workflows around it. People have adjusted their processes. And now you have to either admit it needs to be rebuilt by a professional  which feels like waste, or keep patching it forever, which is actual waste.

Most people choose the patching. And the patching never ends.

#4 You don’t understand what you bought.

This one might sting but it needs to be said.

You signed off on a system you fundamentally don’t understand, and that lack of understanding made you a perfect mark for everything I just described.

I’m not saying you need a computer science degree, but you need to understand, at a basic functional level, what happens between “data goes in” and “answer comes out.”

Because right now, for most business owners and executives buying AI, that middle part is pure magic. It’s a black box. And when something’s a black box, you can’t tell the difference between “built well” and “built to pass the demo.”

You don’t know why the system works great on some documents and gives you hallucinated garbage on others.

You don’t know that’s a retrieval problem, not an intelligence problem.

You don’t know that the chatbot confidently making things up isn’t a quirky AI behavior, it’s a sign that your retrieval pipeline is broken and the model is filling in gaps with fabricated context because that’s what these models do when they don’t have the right information.

You don’t know what questions to ask your vendor. You don’t know what red flags look like.

You can’t tell the difference between “this needs a minor adjustment” and “this was architected wrong from the foundation.”

So when your vendor tells you everything is fine and just needs a tweak, you believe them. What else are you going to do?

Here’s the tell. If your AI vendor can’t explain to you, in plain language, without jargon, exactly how the system processes information and where it can fail, they either don’t understand it themselves or they don’t want you understanding it. Both are disqualifying.

A good builder wants you to understand. An informed client is easier to work with, has realistic expectations, and doesn’t panic every time something needs tuning. The only people who benefit from your ignorance are the people whose work can’t survive your scrutiny.

#5 You thought deployment meant done.

This is the one that kills projects even when everything else goes right. Even when you hired good people. Even when you paid a fair price. Even when the system was well-built.

You launched it, sent the company email, maybe had a little internal celebration, and then moved on to the next thing. Because it’s deployed. It’s live. It’s working. Onto the next priority.

Except here’s what happened in the three weeks after you stopped paying attention.

The system encountered data formats it hadn’t seen in testing. Outputs started drifting. Models need to be updates.

You found workarounds instead of reporting problems because reporting problems felt like complaining about the new thing everyone was supposed to be excited about. Small errors compounded. Accuracy dropped. Trust erodeds.

And nobody was watching.

Nobody was reviewing outputs against expected results. Nobody was talking to the users about where it was causing friction. Nobody was monitoring retrieval accuracy or response quality or error rates.

The system just sat there, doing its thing, getting slowly worse in ways that weren’t dramatic enough to trigger an alarm but were absolutely dramatic enough to make your team stop relying on it.

And nothing is worse for a customer than a poor AI experience. It feels cheap, inauthentic and can crush brand equity.

Deployment is not the finish line. I will say this until I’m dead.

Deployment is opening night. It’s the first day of actual work.

Everything before that was rehearsal with fake data and controlled conditions. The real performance starts at launch and that’s when the system needs the most attention, not the least.

If your vendor’s proposal didn’t include a detailed, staffed, actually-resourced post-deployment support phase, you didn’t buy an AI system. You bought a science project.

#6 You thought it would run itself.

And now we’re at the big one. The thing that separates every successful AI deployment I’ve ever seen from every failure.

You have to keep optimizing. Forever. There is no “done.”

Well, maybe once we reach AGI, but we’re not there yet.

I know, I know. That’s not what you wanted to hear.

I know the sales pitch was about automation and efficiency and getting your time back. And it does deliver those things if you maintain it.

Just like your car delivers transportation if you change the oil. Just like your body delivers health if you stay fit and don’t exclusively eat garbage.

The system needs ongoing care. That’s not a design flaw. That’s a fundamental characteristic of AI systems operating in the real world.

Your business isn’t static. Your data changes. Your client mix shifts. Regulations update. Staff turnover means new users with different habits. Volume scales up. The models themselves get updated by their providers.

Every single one of these things affects how your AI system performs, and none of them are things the system adjusts for on its own.

This is called drift. Your system was tuned for the conditions that existed on launch day.

Those conditions change constantly. Not dramatically and not in a way that causes some spectacular failure you’d immediately notice.

It’s slow.

It’s like a ship that’s two degrees off course. You don’t notice for weeks. Then months later you realize you’re nowhere near where you’re supposed to be and you can’t figure out when it went wrong because it went wrong so gradually that no single day looked different from the day before.

The organizations that are actually winning with AI and getting those returns you keep dreaming of, they have someone maintaining the systems.

Every week, sometimes every day, someone is reviewing performance metrics, analyzing error patterns, checking retrieval accuracy, identifying new edge cases, and making targeted adjustments.

It’s not exciting. Nobody’s doing a keynote about it. But it’s the entire reason their system still works ten months in while yours died after two weeks.

If you’re not budgeting for ongoing optimization, you’re not budgeting for AI.

So here’s where we land.

The technology works. The technology has been working. Every day, across every industry, AI systems are processing documents, automating workflows, handling client interactions, and generating genuine operational leverage for the businesses that implemented them correctly.

The gap between “AI works” and “AI works for us” is not a technology gap. It’s more of a delivery and support gap.

It’s a gap made of price shopping and unqualified builders and stitched-together tools and black-box ignorance and abandoned deployments and the persistent, deadly fantasy that you can build it once and walk away.

You can’t.

There’s no shortcut. No hack. No way to get the result of a $65,000 employee for $4,000.

No way to skip the expertise. No way around the ongoing work.

Every attempt to find one of those shortcuts is how you ended up here, reading this, with a system that doesn’t work and a vague sense that somebody somewhere should have warned you.

Consider yourself warned.

The next time, do it right. Hire people who’ve built systems that are still running. Pay what it actually costs. Understand what you’re buying. Demand real support after launch. Budget for ongoing optimization like it’s a line item, because it is one.

Or don’t. And in six months, you’ll be right back here. Same silence. Same dead system. Same expensive lesson you could have avoided.
